For about a month now I have been living and working in the Dominican Republic. Derrumbadero is a poor, rural village of around 3000 in the mountains in the South-West of the DR only a few short clicks away from the border with Haiti. With no running water and electricity only most days, and seldom on the weekends, it is a community that is poor in material wealth and opportunity, yet it persists.
One of the first things that I said to my new bosses was to authoritatively state that “Poor is poor the world across.” While aphoristic and null in literal content, it contains several veiled beliefs about humans that I have spent a lot of time here trying to unpack.
As an agricultural community where the houses lack any real privacy or ability to be secured, the men mostly spend their days in a series of Sisyphun tasks tending the fields and livestock while the women hover near the cookfire and the constantly stewing rice and beans without ever leaving the house empty lest some of their few existing possessions get up and walk away. The dance between constant friendly socializing and fearful protectionism is reminiscent of a stereotypical high-stakes socialite dinner party.
I meditate daily on the ladder that I have had access to in my life in contrast to the one they have here. For a few days early on in my trip I was torn by a problem I still see as unresolved: If I spend time helping and working here with some of the best and brightest, those who have the most potential and ambition to leave this village and head to Santo Domingo, the capital, in pursuit of work and opportunity and dreams, am I in fact contributing to the drain of resources from a place whose resources are already meager?
This brings me back to a few of the assertions inherent in the statement that “Poor is Poor the world across”. No matter the absolute value, anytime one set of people has less or more than another, it creates a gap which people seek to bridge. I have heard it said here (and is a quote from the amazing graphic novel Persepolis) that people only have so much room for pain before the only response left is to be happy. Here there is much to cause pain and much about which it is reasonable to be upset. The same is true for both poor and rich people all across the world. Part of our human condition is a state of constant comparison, judgement, and ultimately a journey towards self-fulfillment.
My host father here, Gonzalez, is a 65 year old man who takes joy in small jokes, and quietly exudes confidence, authority, and decency. He likely has had many reasons to be unhappy in his life, and certainly from my context has cause to be angry daily about the situation life has given him.
Instead, Gonzalez, along with many of the people here has responded to his life by finding joy. He greets each new day with the cheerfulness of a man who is feeding his chickens mere moments after the sun has risen. He straps on his machete, dons his rubber boots, and begins his daily care in the onion fields with a dulcet whistle. Each day ends with time spent around the warmth of a small urn arguing with friends about the relative merits of chemicals in agriculture, the weather, and of course, how I didn’t eat enough rice and beans at lunch.

Using Emotions to Temper Decisions
Our days are filled with decisions. Some are important, but most just involve the minutiae of what we eat, wear, say, or do. Chances are you don't even notice many of the decisions you make each day. How we decide is a combination of our emotional state and our logical expectations about the social and practical functionality of the options. As a culture, we are against deciding things entirely because of emotion. This comes from Enlightenment thinking, colonial survivalism, and the threat of extinction due to an overly emotive leader with access to nuclear warheads.
Modern consumers are subjected to a daily barrage of surreptitious emotional messaging designed to make us buy things we don't need, but surely want. Two recently effective advertisers have been Apple and Coca-Cola. Apple sold "cool" for many years when the iPod and iPhone first came out, while Coca-Cola still has a stranglehold on the idea that when you open a can of coke, it brings happiness, family, and unbridled joy.
These nuclear and consumption based reasons might make you hesitate to ever use emotions when making decisions. However, I think that there is a space where you can use your emotions to make incredibly effective decisions.
We tend to ignore metallurgy in our expressions about 'temper.' People 'lose' their temper, can be in a 'bad' temper, or can have a 'fit' of temper. When talking about metal, it means to harden by heating and cooling. Imagine if we spoke about our emotions in terms that involved self control, strength, and conditioning, rather than unbridled fire. A blacksmith knows that a low and slow temper produces the hardest and brittlest metals while a hot and fierce temper produces softer, more flexible metal. So when you "lose your temper" it means you've lost control of your temperature and are either too hot or too cool.
When you are making important decisions, they should involve logical assessments about the costs and benefits of each option. This analysis should compare and contrast the short and longer term effects as well as who will be effected. One common method parents teach their children for important decisions is a pros and cons list. This involves a logical and equivalency based approach to deciding.
One of the most important decisions we make each summer at camp is our cabin assignments. Many camps assign their counselors different cabins based on seniority, or allow them to apply for a specific age group. Since our camp is small, and puts so much weight on community, we wait until most of the way through our staff training week before assigning cabins. Each cabin gets two counselors, who live and work together for the following 8-weeks.
This decision process always has a similar formula, but feels very different depending on the temper of the administrators. We will try to figure out the cabin pairings for one gender, then when emotions are overtaking logic, we switch genders. It takes 2-3 passes to get to a point where everyone is comfortable with the cabins. Sometimes the process can get contentious, and erupt in shouting and crass words. Far more often it is a passionate but reasoned discussion where we try to use our feelings about individuals, their histories and prospects, and the needs of the campers and camp to combine into a logic storm of happy goodness.
This decision is made without a time limit (besides getting tired) and with the promise that we will be unified at the conclusion. So while the stakes are high and potentially the success of the whole summer program lies in the decision, we can take our time, think things through, and rely on our cumulative wisdom to find a good solution. In this way, we can let emotions temper our decisions.
In an emergency, two things you don't have are time and the ability to come to consensus. You need a plan and a straightforward set of directions so that you can produce the most reliably good result that helps the most people and hurts the fewest. To prevent rash decisions you should bottle up your emotions during a crisis. Despite this, emotions have an important role to play in emergencies.
In general emotions are more useful in situations where there are multiple possible correct decisions, each with marginal benefits. We use a system of values to guide us in how to apply our emotion. If we feel strongly about something it may mean a particular solution’s marginal benefits should be chosen or discarded.

We weighed gear, compared caloric contents of various substances, and read volumes on wilderness survival and Alaska. We also created an emergency plan. This method allowed us the chance to inject emotion and values into our emergency responses without accessing that emotion during the emergency. We had already agreed what we do if one of our backpacks gets washed downstream, or if some of our food spoiled. This meant that as frustration or anger or hunger clouded our vision on the trip, we would still have the tempered response available.

Prognostications After a Week with President Trump
President Trump has so far been an irresponsible leader. As someone who is comfortable (and in fact enjoys!) arguing for the opposite point of view in order to spur on arguments with friends, I often find myself trying to think through the logic of a viewpoint with which I disagree. Some of my most firmly held beliefs that differ from social norms have arisen from this method. The best example is my stance on personal recycling (it's a form of tax, doesn't matter, and is morally licensing, so I'll stick to reducing and reusing thank you very much).
So though I harbored many differences with candidate Donald Trump, I am fully prepared, especially in the presence of so many smug Bernie supporters in my social circle, to try to react to his policies with analysis rather than anger. So far he has demonstrated his usual callous and un-Christian attitude towards others as well as several massive violations of wisdom abut leadership and American institutions which I hold dear, and which history has shown are worthy of respect and adherence. For a good list of these, check out this weekly record.
Russell Simmons wrote an interesting opinion piece on Huffington Post today that I think gives us part of the picture. I've seen a few pieces articulating that even if somehow Trump got impeached, Democrats are in for a long, hard four years. Even assuming something Trump does causes Republicans in power to somehow decide it's worth jumping ship and impeach him, it would take a long time. Even Liberals who are shouting and waving their fists like Robert Reich think it'll be a while before they dump him. And lest the passionate among Democrats forget, President Pence wouldn't be an alliterative leader that propels the country forward.
The timing here could be very interesting. Democrats seem to have little hope of winning back either the House or the Senate in 2018. If things stay this way, Republicans could very well hide behind a smoke screen of their normal obfuscation while letting Trump parade around for two years, and then announce after winning, potentially a filibuster-proof majority, that the voters had endorsed Trump's policies, even though reality says the map and seats up for election favor them. If Trump manages to learn which crazy things warrant backlash and protests, and which fly under the radar, he could manage to be propped up for the entire four years, helping usher in an even stronger majority for Republicans.
If, on the other hand, the protests and political activism that may be coming combine with one or more Trump decisions that break through the cognitively dissonant support of some of his voters, a few things might happen:

First, I will continue to help out political campaigns for candidates I support by canvassing. I love the walking, the fulfillment I get from meeting so many good people, and the knowledge that while I only vote once, I can get many more votes cast by putting shoe leather to pavement. Second, I will keep reading and talking and being optimistic. If I stay informed, and keep reading, I will know more about why things are happening, and be able to help spread this information in my circles.

- President Trump, who we all know loves to gild things, might start believing polls that show him as un-liked. Protests and woke former Trump supporters might make these numbers sink further and break even more starkly. President Trump might turtle up and keep at things, or change, or just quit. He's a maverick after all, and has said many times he doesn't need this job.
- Slow-moving lawsuits (you actually can't sue the President for things he does as part of his official capacity, FYI) and petitions and eventually articles of impeachment might make it to the house floor. With only a simple majority needed, that's currently 26 Republicans siding with the Democrats, and would be less if it happened after midterms and Democrats picked up some seats. While it would take 2/3 of the Senate, which means a lot of Republicans switching sides and seems pretty near impossible, perhaps just the threat of getting it passed in the house would cause Trump to change course or jump ship given that Alec Baldwin consistently gets under his skin for doing an impression on air.
- The Democrats start offering more leadership and more young, Millennial voices the chance to become part of the party. If protests galvanize the Democrats in a similar way to the Tea Party, the Millennial generation can grab hold of political power. The Democratic leadership in the Senate has recently broadened, but even the Millennials willing to get arrested to change the party are advocating for a 75-year old to take control over a party he doesn't even identify as a member of. This would take Millennials rising up and denying the snowflake aspersions cast our way with little thought. I love this idea.
- Civil servants, judges, and large institutions combine to create a lasting resistance to the destruction of democratic and social norms in which President Trump is constantly engaging. From the "Resist" banner by Greenpeace to the rogue Tweets by NPS, EPA, and NASA employees, everyone everywhere makes sure that their one vote (that they probably were too busy or apathetic to cast, hence Trump winning in the first place) is followed with a few hours of dedication to the American Dream that unifies and uplifts, instead of President Trump's "American Carnage" inauguration address.
No matter what happens over the coming weeks, months, and years in our American political experiment, I know two things about myself for certain. The Weight of Cultural Norms
Traditions and rituals are really cool. As any athlete (or serious fan) will tell you, it is of the utmost importance that pregame rituals are followed exactly. As any serious camper will tell you, it is of the utmost importance that we sing a song before each assembly, that we cross our left hands over our rights during Friendship Circle, and that each cabin have an introductory gimmick for each campfire.
Rituals are part of what connects us with our pasts, and help us convince ourselves that how we lead our lives is valuable and will mean something to those who come after us. It doesn't actually matter if a pro ties their shoes the 'right' way before the game any more than it matters if a NHL player's beard has been grown out all playoffs long. If we sang songs at the end of assemblies at camp, it would be fine. We changed the location of the Assembly Area, which necessitated changing all of the meeting trees, and none of the activities suffered, nor did the Wee Little Tree suddenly wilt and die.
Rituals and traditions should have a purpose, or should be used for a purpose. And you should make sure to look over your big and little traditions in your workplace and see if they have value, or where they can be tweaked to add value. If we let traditions without value stay, we risk becoming culturally moss-covered as we join Kodak in the museum.
One of the things that gives traditions at camp so much weight is that the property and culture feel stuck in time. It is impossible to be at camp and not feel as though the barefoot fun is exactly the same today as it was in 1928 when camp was founded. Because of this, traditions and rituals cut both ways. We can tell people that "This is how we do things/treat people" and have them believe it is important because that's how it's always been. But we are also limited in what we can try out and do if it doesn't fit existing cultural expectations.
I was reminded of this cultural limitation today when I saw a post on Facebook from an alumni from the 50s and 60s showing a Brown versus Green canoe challenge sheet. In my 20 years at camp, we have strongly opposed the idea of having a "Color War" under the premise that fixed-pie competition has little place at camp. While we've added a few things like a new version of Crew Olympics with individual champions, and the new running game Into The Deep with a single champion of camp, we still chaff against any hint of labeling anyone a winner at the cost of labeling someone else a loser.
In the end, cultural norms are delicate and finely crafted, which few people realize. It may seem like the Mean Girls' cafeteria has always been stratified that way, but remember how much work Regina had to do to keep control. All it took to unravel her was a few calteen bars and a rule about sweatpants. Take a long look at the big picture values you want for your culture, and then think of ways that you already do things that can embody those values, and ways you can tweak your norms to further those values. Ask others for their input in this process, toss up ideas, give away credit. Take culture seriously and it will reward you and your business.

Helping Chidren Learn Self-Awareness and Self-Reliance
Kids don't get very many chances to find out about themselves or choose for themselves at school. They wake up and get put on a bus at the ass-crack of dawn, often spending more than an hour commuting to school. When they arrive, they sit in assigned seats in carefully arraigned rows to prevent them from interacting overmuch with their friends. They are shuttled silently and in a line from a class on one subject to another, with a mental costume change expected promptly, and no idle chitchat in transit.
If they're lucky, they get to choose their own seats at lunch. For some kids today, even their recess has become a dirge of walking on a track like a donkey in a smithy. At the end of the day, they ride in assigned seats on the bus home. Rich kids then get paraded about to all sorts of classes, lessons, or clubs, finally arriving home to waffle down some dinner and do an hour or two of homework that may or may not be useful in academic, social, or developmental ways.
No matter what we teach in schools, and whether or not it directly relates to the life our children go on to live and the adults they become, this system is bad, wrong, and broken.
I had the opportunity to go to an alternative style elementary school in Philadelphia called Project Learn (PL). While PL had many flaws, and I would not suggest it as a viable model for large-scale use, there were several aspects of it that gave me an opportunity that every child deserves. We should do our best as a society to create the kind of environment that PL did so that every child can have these opportunities:
At PL, while everyone "knew" what grade people were in, classes were referred to based on the teacher's name rather than the grade level. Instead of an impersonal fact like date of birth determining grade, a combination of age, maturity, and acumen were used. Because most of the homerooms had children from more than one year, and quite a few students stayed in the same homeroom for two years before moving on, it was impossible for the bullies to tell if a student was matched with a homeroom teacher because of symbiotic temperament or academic proficiency.
Likewise with academic classes. Math classes happened at the same time school-wide, and students were placed in a class based on their abilities. This was an incredible choice that allowed PL to teach all classes at much higher levels than in a typical school. They did this with language arts as well.
As a school teacher (and this was at the current 6th ranked school in the country mind you) I found that in each 22-child sections of science I would have huge disparities in ability. A teacher is forced to either let the smart kids get bored, or let the dumb kids not learn. What ends up happening is a lame reduction to the mean where teachers hope most kids get it, stress about the ones who don't, and try to give extra challenges to the smart ones without turning them into pariahs.
A final choice that PL made, and one that I believe would make the most difference if adopted by more elementary, middle, and high schools, was an elective course structure. Starting in 3rd grade, students got to choose several elective classes based on their interest (and the teacher's offerings). The whole school did electives at the same time, and many (but not all) of the elective classes involved students of different ages. There is so much going on here that is beneficial, but here are a few highlights:
Children getting to choose a class increases their buy-in and agency, giving them invaluable practice making decisions and sticking to them for a semester. Working in a class with students of other ages lets younger ones model their behavior based on peers who have matured, and lets older students pretend to be adults and practice leadership.
Teachers love electives. Electives give teachers a chance to share their passions with students, explore new ideas and topics, and design new curriculum. This keeps their lessons in their other areas fresher, and constantly broadens their knowledge base; allowing teachers to model the process of learning for their students. Job satisfaction is also increased because teachers often get stuck in a rut. Many elementary schools are feudal. Career teachers slowly accumulate gravitas and authority as they build political factions around them and compete in a zero-sum game with other tenured teachers. Electives uproot this by encouraging change, adaptation, and giving teachers a constantly random set of students to teach.
Electives also give more legitimacy and accountability to pursuits that would often be placed in "clubs" at the middle school and high school level. I personally participated in and loved the school newspaper elective.
A school administrator could also develop an electives slate that catered to a regional or local need. I can imagine an incredibly effective course offering in a blue-collar town that helped prepare middle and high school students for vocational jobs by giving them a chance to learn what options they were most passionate about. Likewise, in a school district with high teen pregnancy there could be electives focused on things like childcare or parenting.
In order to become more self-aware and self-reliant (both values that I ascribe to and believe to be an integral part of the American Dream), we need to do a better job helping our children learn and practice those skills. If a student never gets to make a choice, and is often held back/left behind in regimented classes, they won't learn to dream.

At the end of the day, they ride in assigned seats on the bus home. Rich kids then get paraded about to all sorts of classes, lessons, or clubs, finally arriving home to waffle down some dinner and do an hour or two of homework that may or may not be useful in academic, social, or developmental ways.
No matter what we teach in schools, and whether or not it directly relates to the life our children go on to live and the adults they become, this system is bad, wrong, and broken.
I had the opportunity to go to an alternative style elementary school in Philadelphia called Project Learn (PL). While PL had many flaws, and I would not suggest it as a viable model for large-scale use, there were several aspects of it that gave me an opportunity that every child deserves. We should do our best as a society to create the kind of environment that PL did so that every child can have these opportunities:
At PL, while everyone "knew" what grade people were in, classes were referred to based on the teacher's name rather than the grade level. Instead of an impersonal fact like date of birth determining grade, a combination of age, maturity, and acumen were used. Because most of the homerooms had children from more than one year, and quite a few students stayed in the same homeroom for two years before moving on, it was impossible for the bullies to tell if a student was matched with a homeroom teacher because of symbiotic temperament or academic proficiency.
Likewise with academic classes. Math classes happened at the same time school-wide, and students were placed in a class based on their abilities. This was an incredible choice that allowed PL to teach all classes at much higher levels than in a typical school. They did this with language arts as well.
As a school teacher (and this was at the current 6th ranked school in the country mind you) I found that in each 22-child sections of science I would have huge disparities in ability. A teacher is forced to either let the smart kids get bored, or let the dumb kids not learn. What ends up happening is a lame reduction to the mean where teachers hope most kids get it, stress about the ones who don't, and try to give extra challenges to the smart ones without turning them into pariahs.
A final choice that PL made, and one that I believe would make the most difference if adopted by more elementary, middle, and high schools, was an elective course structure. Starting in 3rd grade, students got to choose several elective classes based on their interest (and the teacher's offerings). The whole school did electives at the same time, and many (but not all) of the elective classes involved students of different ages. There is so much going on here that is beneficial, but here are a few highlights:
Children getting to choose a class increases their buy-in and agency, giving them invaluable practice making decisions and sticking to them for a semester. Working in a class with students of other ages lets younger ones model their behavior based on peers who have matured, and lets older students pretend to be adults and practice leadership.
Teachers love electives. Electives give teachers a chance to share their passions with students, explore new ideas and topics, and design new curriculum. This keeps their lessons in their other areas fresher, and constantly broadens their knowledge base; allowing teachers to model the process of learning for their students. Job satisfaction is also increased because teachers often get stuck in a rut. Many elementary schools are feudal. Career teachers slowly accumulate gravitas and authority as they build political factions around them and compete in a zero-sum game with other tenured teachers. Electives uproot this by encouraging change, adaptation, and giving teachers a constantly random set of students to teach.
Electives also give more legitimacy and accountability to pursuits that would often be placed in "clubs" at the middle school and high school level. I personally participated in and loved the school newspaper elective.
A school administrator could also develop an electives slate that catered to a regional or local need. I can imagine an incredibly effective course offering in a blue-collar town that helped prepare middle and high school students for vocational jobs by giving them a chance to learn what options they were most passionate about. Likewise, in a school district with high teen pregnancy there could be electives focused on things like childcare or parenting.
In order to become more self-aware and self-reliant (both values that I ascribe to and believe to be an integral part of the American Dream), we need to do a better job helping our children learn and practice those skills. If a student never gets to make a choice, and is often held back/left behind in regimented classes, they won't learn to dream.

Brotherhood and Pain - A Call for Fellowship
I learned a lot through pain as a high school wrestler. That first week of practice each year was a revelation. We would start with warmups that were more intense than an entire soccer practice, drill basic techniques and more advanced counters for 45 minutes or so (never letting the heart rate fall), and then wrestle live until it was time for conditioning. That first week, it would be somewhere during the drilling that I would hit "The Wall" - my physical limit where my body said "I can't do this anymore!" and I would have to push through with mental toughness, visualization of success, and camaraderie from my mat brothers.
Each year I would turn in homework that week with a different handwriting than the rest of the year. My entire body would be so spent from exertion and musce fatigue that no matter how I sat, some portion would be holding me up and twitching from the effort.
Gradually my wall would get pushed farther and farther back. We would do less and less of the drilling and technique and more of the live wrestling. By a month into the season, we would be managing to wrestle live for more than an hour a practice. Together we would push our walls back and fight through sore muscles, head colds, parents who wanted to overfeed us, and all the other problems life can throw at you.
Each time you got your hand raised in wrestling, it brought a compelling feeling of success. Wrestling is a mano-a-mano sport where you are each the same size. Winning means you stand victorious when all you had to rely on was yourself. It is also a team sport.
People not on the team often made fun of us for wrestling. For being homos, for wearing spandex costumes, for caring so much, and for not eating whatever we wanted like the rest of the boys in high school. I had it easy (our team was state champs all four years I was in HS, so critics were kept mostly to snide whispered comments), but I can imagine how it must have felt to have those jokes amplified.
The only other team I have heard described the way I think of my wrestling team is football. With 90 players on the roster and 11 on the field engaging in carefully choreographed plays, you must place your well-being in the hands of your brothers every time the ball is snapped.
We build bonds as men together when we sacrifice, overcome hardship, and ultimately learn that we are stronger through fellowship and mutual reliance than we ever would be alone. We need more wrestling, more football, more fellowship, and more initiations into a common brotherhood.
I do not know what form this future fellowship should take for me, I only know that I am open to it. I will readily embrace the chance to build strong bonds with men in my life and to mentor those younger than I in their journey towards manhood. I am reminded here of two interpretations of manhood that I have considered seminal that lack this sense of mutuality - and hope to find one that does: If by Rudyard Kipling, and It Takes a Man by Chris Young.

Using Biases to Win
Whether you're preparing for a meeting, changing your organization, or attempting to corral unruly employees/campers, you will be much more successful if you make use of people's cognitive biases. People like to feel street smart. They like to feel important. They like to believe that they have understood what is going on and have made an informed, intelligent choice based on that comprehension.
If you set things up cleverly, you can take advantage of this and are more likely to get people to choose whatever results you want. In addition to getting the result you desire, you are also giving people a feeling of agency, which enhances their buy-in and perseverance.

I have often found that you can blend together a bunch of biases to get things going your way. I have often found that you can blend together a bunch of biases to get things going your way. If you genuinely care about people and want the best for you/them/the institution, then you're not being manipulative, you're being effective. Here are a few examples I've found useful over the years:
- I take really good notes for each staff member's exit interview each fall/winter. This helps people feel like they are important and that they have a say in how things go.
- Once I have a library of notes, I make sure to quote people to each other as often as possible. This means frequently re-reading the notes and is a time commitment, but people can imagine you quoting things they've said to others, which ensures people feel like they have agency and importance. It also makes people want to be mentioned in the future by you so they will focus more and try harder to impress you or be memorable.
- If I had an idea of a change I wanted to happen, I would ask a bunch of people what they thought about it. After the first person, I would be able to use the quote method mentioned above too! When I instituted the change later on, no one would question it, as most of them had already had a chance to express their opinion - and their opinion was tempered and massaged by the fact that I chose to quote peers whom they respected who agreed with the change or peers whom they didn't respect who disagreed with the change.
- People prefer to be happy - if you emphasize positive aspects of something in a way that expresses how long it will make them happy, they will be more likely to believe you. Since we start and emphasize that "Camp is for the Camper", I will also often mention how what you do with kids this week will stay with them for the rest of their lives. If your extra little bit of effort today results in lifelong positive changes for a kid, you are likely to put in that extra little bit of effort.
- People will take risks to avoid negative outcomes. If a counselor is worried about their cabin not getting along or meshing, they are much more susceptible to suggestions that involve creative solutions. This doesn't work for positive outcomes, if a counselor is optimistic about being able to get their cabin back on track, suggest things that involve less risk. This logic works exactly the same when dealing with a camper - if they are afraid of not making friends they are willing to take more risks to get friends, if they expect to make friends, they will be more likely to respond to suggestions that don't involve as much social risk.
- Say it in a new and inventive way and people will remember it. Say it with a pun or a rhyme or an unusual physical flourish and it will be embedded in people's memories.

Conflict and Growth
People grow through conflict and discomfort. I was reminded of this recently by a Facebook post showing a lobster shedding its shell only when it grew too big and the pressure too high.
I spent a lot of time thinking about conflict while developing training modules for administrative and counselor training weeks at camp, and I have never come to a satisfactory conclusion about how to teach conflict.
When conducting exit interviews several months after the summer, each year one of the most cited examples of "staff issues" would involve a seminal argument in the staff lounge. I can't identify why it is that these conflicts hold so much power over people's perceptions, though I think there are several connected explanations:
First I think these arguments serve as a shorthand for other issues those people are already having. It's not that disagreeing about feminism (or change, or racism, or politics...) is all encompassing, it's that it embodies the laundry list of faults and unresolved disagreements each person sees in the other. When we don't like or get along perfectly with a person, we can use a public display of disagreement to justify those feelings even long afterwards.
Secondly I think people like things to be resolved. We like there to winners and losers, facts and liars, heroes and villains. When we can cast ourselves as heroically defending truth against some other, we feel good about ourselves. Many of the arguments that got cited were about topics that have no easy resolution, so to feel complete, we retreat to our well-worn opinions.
Thirdly I surmise that most people are bad at the process of conflict, and thus tend to see the argument at irreconcilably far from resolution when it is mostly a matter of viewpoint. I am reminded here of an example in a physics class I took in college that discussed string theory:
Imagine an ant on a power line that can travel along the wire or around it. For the ant those are two distinct dimensions. If we zoom out to street level, we can only observe the ant moving along the wire one way or the other.
Conflict is often zoomed way too far out. If we started in close by using conflict resolution skills like agreeing on what we agree on (usually arguments surround small fractions of things while the core principles are agreed upon), we would tend to see that there are many dimensions of agreement despite the one or two ways we disagree.

Insulate Your Workplace
There are many variables in the world around us. From the social and interpersonal to the physical and environmental, there are thousands of factors that we keep balanced throughout every day of work and life. If, for even a minute, we stopped to consider all of the variables we are juggling, we would become unstuck, so our brains do a good job of hiding all of the calculations and action-reactions going on all the time.
I think that one part of why I enjoyed working at camp so much is that the number of variables shrinks so much that we are able to control more of what goes on around us and choose consciously what we want to do.
For children (who are by necessity discovering the world around them and placing themselves one lego block at a time into an unfamiliar and scary world of variables) there is often little control over most environmental and social aspects of their lives. They don't get to choose their classmates, classes, classrooms, meals, homework, or often much else at all in a normal day.
At camp we let them choose, for hours a day, what to do. Obviously we are limited in some things based on the number of campers and sandbox property. However, the self exploration embedded in our mission statement and daily living provides a great guidepost for how you can motivate your employees in a non-camp setting.
As a manager it is important to give your employees a chance to do meaningful work with people they like. Sometimes there are jobs and chores that have to happen regardless. But there is almost always something for which it makes sense to give latitude to employees for how they pursue the ultimate goal. I would recommend using this type of framework to figure out if something can be made into an insulated work space for self-exploration, realization, and ultimately motivated accomplishment:

- Give benchmarks that you require, whether timetables for completion, details about reporting progress, or important components that are required for completion.

Leading through Values
When you lead people through values, you give them the tools and agency to make their own choices. Sometimes this will mean a person makes a mistake or has an error in judgement, but for the most part, giving people a set of values to hold onto is like giving a sea captain a compass. Yeah, you could give them extremely detailed step by step instructions for reading the stars, common and uncommon markings along the shore and across the sea, or you could give them a tool that helps them find a moral north.
At camp we have a couple phrases that we use to guide us through all things. First and foremost (and mentioned within a minute of the official beginning of staff training) is that "Camp is for the Camper". If what you are doing is not for the campers, that doesn't mean it's wrong, it just means it isn't heading in the right direction. Rather than managing individual behaviors, it makes it easy to ask a counselor or squad of goofballs to reconsider if their choices are putting campers first.
One caveat I do have is that there is a moment where the humility and 'campers first' mentality begins to head towards dehumanization of the workforce. If you are using your values as a cudgel to get your employees to place their own identity and well-being below that of some larger and unifying goal, then you are risking their health and have a possibility of overextending them.
Therefore it is the job of the manager to be an active curator of values; to balance results and sacrifice; to redirect people before they overextend. We had a bunch of counselors who quickly bonded at the beginning of the summer and started calling themselves the "FOMO Crew" because they were staying up so late together. One the one hand, they were forming bonds together that are sharp and deep. Chemistry that resulted in one of the most powerful and functional cultures of the summer (the Newctown Boys, our very own joke boy-band). But there was a moment where as a manager, several days after I had heard about their tendency to stay up together, where I had to call out several of the boys for their lackluster performance in the morning and discuss (somewhat cheekily, as is my custom) why that was. Rather than reacting with anger at a job undone, I tried to channel their chemistry into something productive. Use your verbal aikido skills to take something that is positive (group chemistry) and ask them to do that positively, rather than living for the nighttime without the kiddos.I think if I had headed off a couple of the boys in 2014 earlier, or had my assistant director do the same thing, there would have been a much more functional culture on that front in 2014 as well.

Feedback and Criticism
For our middle of the summer professional development (every summer we send the kids home for 24 hours right in the middle of the season so we can clean everything thoroughly and have a little in-service training) one thing we did was hand around a general feedback sheet for each person. As a group, we all passed our sheets around and filled out a few comments for each other person in the list.
There were a few interesting psychological observations I had during the process - first it was interesting that as a few comments accumulated for each person, I found (and others agreed about this pressure when we discussed it later) that I wanted to learn what others had said about that person before formulating my own opinion. Since we were giving only 40-60 seconds to write a few lines of feedback for each person, I found that it was mentally draining to try to formulate a full picture of the person and then write a comment, and instead I would read quickly over the list and add one or two comments to sections that seemed like they were under-filled, or I felt were too one-sided. Interestingly I didn't feel the need to balance ones that were one-sided if I felt like the person really needed the feedback in that direction, though if I disagreed with most of the comments in a one-sided area, I would definitely comment to try to balance it out. There was also an interesting curiosity and lopsidedness to the information that everyone had. Since you were commenting and passing around all 35 other people's sheets, you got to see what was accumulating for their comments gradually and feel the tone of the whole group's comments develop even though you had no idea what people were saying about you. I found that odd assortment of information/blankness to be stressful.
Afterwards, we collected all of the sheets, photocopied them, and then returned the originals to people the next day. For the most part people seemed to take the criticism and praise well, and really only the most emotionally immature people were outwardly upset that they received negative feedback. While there were a few mean-spirited comments, it was overall a very productive and considerate process, and even the people whose reviews were the harshest were filled with positive comments. It seemed like the people who got upset were having trouble more with the fact that they had negative comments at all than with the actual content of the negative reviews. I think this is an interesting potential negative externality of the "participation" awards and removal of grading from many elementary schools / academics. Some of the people who responded poorly seem like people who have likely had a family/educational environment that stressed inclusion and feelings over collectivism and results, so while they are caring individuals, they lack the grit to hear something negative. Also interestingly enough, several of the people who responded the most poorly to negative feedback are people who I would most strongly identify with having a fixed mindset and not a growth mindset.
I will have to check back with my Assistant Director sometime next week to hear how all of the counselors have responded in their check ins with him as he has worked through those lists with people and helped them turn constructive criticism and praise into goals for the final weeks of the summer.

I will have to check back with my Assistant Director sometime next week to hear how all of the counselors have responded in their check ins with him as he has worked through those lists with people and helped them turn constructive criticism and praise into goals for the final weeks of the summer.

Building Ethic Instead of Details
I remember reading a leadership article a while back that talked a
lot about KITA (Kick in the ass) managing - it provides stimulus, but
doesn't persist after the kick has faded into the background.
This week has been an amazing example of managing by building ethics instead of building detailed information based lessons that are underpinned by KITA. For example: we have not mentioned tardiness or attendance since the first day, when people were shown and told clearly that we show respect for each other by being where we are supposed to be when we are supposed to be there.
By setting the standard of you are being disrespectful to others and the institution when you are late, it has (so far) made people want to be on time in order to show that they care and that they want to be here. Instead of it being me or another administrator getting angry and acting childish (and that anger being a KITA), which would mean that staff would only care about being on time when they thought a manager was watching or would notice.

Why use social media?
In discussion this morning with some of my staff I asked why they use social media.
What I learned from them was surprising - mostly they claimed they use their phones in bursts, when not required to do something else, so our culture at camp of being busy and around people makes them not miss their social media, whereas in bored/down moments they will reflexively reach for their phones to prevent even a moment of boredom.
The most surprising set of answers was that it seemed like none of them spend much time looking through or keeping up with all of the selfies/snapchats/whatever that all of their online friends are posting, they mostly just enjoy the simple action of capturing themselves (and friends) doing something and then sending it off.
I don't really understand the brain science that's going on here, since if they all know that mostly none of them are looking carefully at each others' posts, the narcissism that often gets attributed to millennials is inaccurate. (it seems like the people who actually are into this science would agree with me)
So if millennials aren't using social media because they are more selfish, they're using it because they're bored, that begs the question - how do we keep them engaged (with or without their cell phones)?

Manage through Fear or Respect?
Millennials have been raised to respect their elders. If their manager's actions (perceived or subjectively) make this difficult, an imbalance will develop. This imbalance is the cumulative difference between the millennials' expectations of the manager's potential leadership and the manager's actual behavior.
For the most part, this imbalance can be corrected through blasé complaining. However, if the imbalance happens too frequently or severely, complaining can instead poison a workplace as people create closed social spaces where they can safely complain with increasing bitterness and malcontent. After this point, people tend to do their job and listen to their manager out of fear rather than respect.
Please don't forget millennials are people too. Just because you are a manager and have kids and a family and a house doesn't make you more of a person. Or to put it in a hilarious political way: Passion is an important ingredient in political success. But a passionate voter still votes only once. That is to say: I have every right to be treated with dignity and respect, even if you think I'm not grown up enough, not old enough, or that my generation hasn't met some poppycock yardstick you put out there. Manage millennials like humans with dreams and goals and you'll find out just how powerful the internet has made us.

Crashing and Integrity
One of my staff crashed the golf cart into the pool fence today and didn't fess up right away. When Tim asked them all who/what happened, no one spoke up and so he had all of them go fix the fence. Later, the one who had crashed it this morning came forward and told him.

The Process of Cultural/Organizational Change
Change is hard until we get started, then Newton's first law takes over.
So - how to get going? Well, start with realizing that change happens through a series of your actions and diffusion of social responsibility. Reverse engineer your change in whatever medium you prefer and identify broad steps. Here are several methods to navigate your plan:

- Gather interested people for a low-stakes brainstorming meeting with the intention of redesigning/re-imagining some aspect of your organization that you believe would result or point in the direction of your current broad step (keep the topic narrow but meaningful). Conduct the meeting and hope for new ideas - don't forget it wasn't penicillin Alexander Fleming sought. Prep your notes and take good notes during the brainstorming; try to only interject when you have to to restart or recenter. Afterwards, collate and tabulate - honestly, but with a purpose. Report to the larger group or organization what the low-stakes session concluded with excitement. This method of positive democratic creativity co-opts organizational conservatives because people feel pressured to accept the will of the group.
- Conduct semi-annual or annual "talkfests" with each employee. While time intensive, these debriefing sessions are a panacea for change. If you want to add a concept or problem solving strategy to your culture, start by asking a question the answer to which is your change. Take great notes about their answers and freely quote employees to each other as often as possible. This method allows you to make rapid progress, as you have a monopoly of information compared to each employee who only had one meeting. Each employee also believes they are important because you took the time to listen, both to them and to their peer whom you are quoting (they also desire to be quoted by you).
- Codify everything. Especially things that only happen periodically. This will give you the same claim as every conqueror - the ability to write history. As was so eloquently put by Terry Goodkind: "People are stupid; given proper motivation, almost anyone will believe almost anything. Because people are stupid, they will believe a lie because they want to believe it's true, or because they are afraid it might be true. People’s heads are full of knowledge, facts, and beliefs, and most of it is false, yet they think it all true. People are stupid; they can only rarely tell the difference between a lie and the truth, and yet they are confident they can, and so are all the easier to fool." As a result, people want to believe that whatever history says happened, happened. This method is only useful narrowly, as people will only let this cognitive dissonance stretch so far before they cry foul.
